The challenge
RSNC competitions operated on a legacy platform that had served the organization for years but hit a critical ceiling as event participation grew. Ranch sorting is a fast-paced, event-driven sport where show schedules, class draws, and results change continuously. Riders need real-time data to avoid missing their rides, while independent show producers require a flexible back-office tool to manage complex competition logic.

How we worked
Majstro, in partnership with Kallistotech US, delivered a complete architectural replacement without interrupting live competition operations. We executed the engineering transformation across a four-phase product development lifecycle:
- Phase 1: Discovery & Architecture (Weeks 1–2)
- Mapped complete equestrian competition domain workflows (Show → Class → Riders → Draw → Running Order → Leaderboard → Results).
- Analyzed legacy API requirements and architected a scalable multi-producer web backend and offline-aware Flutter mobile foundation.
- Phase 2: Core Platform & Mobile Build (Weeks 3–6)
- Built core web management functionality for show producers.
- Implemented mobile navigation, user authentication, profile structures, and event discovery workflows.
- Phase 3: Real-Time Show & Member Integration (Weeks 7–10)
- Integrated AWS AppSync for real-time live data streaming across desktop and mobile.
- Developed self-service class registration, rider performance statistics, and member profile management.
- Phase 4: Optimization, Testing & Launch (Weeks 11–12)
- Conducted load testing for high-concurrency championship events.
- Implemented offline-aware caching and connectivity handling for remote arenas, setup monitoring via Firebase, and deployed the solution.
